What to have ready before you outsource a department

The companies that get the most from an offshore team in the first 90 days are not the ones with the biggest budgets. They are the ones that show up with their process written down and their expectations clear.

1. Define what a good week looks like

Pick the two or three numbers that matter for the role: calls made, appointments booked, tickets closed, files moved. Agree on them before the team starts, and expect a ramp-up period rather than full output in week one.

2. Write down the process, even roughly

Scripts, checklists, screen recordings and examples of good work all count. A rough version is far better than none. A good partner will refine and document it as the team learns.

3. Decide on access

List the systems the team will need and the level of access for each. Plan for individual logins, two-factor authentication and the ability to revoke access instantly.

4. Name one owner on your side

Someone on your team should own the relationship: approving scripts, answering questions and reviewing the weekly numbers. Teams with a clear owner ramp faster.

5. Start with the right model

Most teams start with a few managed remote seats and move to a dedicated floor as they grow. Starting small lets you prove the process before you scale it.

6. Agree on reporting

Decide what you want to see daily and weekly, and in what format. Good reporting is what lets leadership stop thinking about the work.
